Management Fundamentals: Planning, Delegation, SMART Goals & RACI

2 min readPublished 29 Jul 2026

Management is how work actually gets done through other people. These four fundamentals — planning, goal-setting, delegation and clear accountability — are what separate a reliable manager from a stressed one.

The management cycle

Classic management (Fayol) is a repeating loop: Plan → Organise → Lead → Control. You decide what needs doing, arrange the people and resources, motivate delivery, then measure and adjust. Everything below plugs into this loop.

Setting SMART goals

Vague goals ("improve customer service") can't be managed. Make them SMART:

  • Specific — what exactly will change?
  • Measurable — how will you know it's done?
  • Achievable — is it realistic with the resources you have?
  • Relevant — does it support the team/business objective?
  • Time-bound — by when?

"Reduce average call handling time from 6 to 4 minutes by 31 March, without lowering CSAT" is a SMART goal you can actually manage.

Delegating effectively

Delegation isn't dumping tasks — it's transferring ownership with clarity. A simple model:

  1. Choose the right person (see Situational Leadership).
  2. Explain the outcome and the why, not just the task.
  3. Agree authority, deadline and check-in points.
  4. Provide the resources, then step back.
  5. Review and give feedback.

Poor delegation ("just get it done") causes rework; good delegation builds your team and frees you for higher-value work.

Clarifying responsibility with RACI

When work spans several people, confusion over "who owns this?" is the #1 cause of things slipping. A RACI matrix makes it explicit for every task:

  • R — Responsible: does the work.
  • A — Accountable: owns the outcome (only one person).
  • C — Consulted: gives input before decisions.
  • I — Informed: kept up to date after decisions.

The golden rule: exactly one Accountable person per task. RACI is a favourite interview topic because it shows you can bring order to messy, cross-functional work.

Why employers ask about this

Managers must show they can turn vague aims into measurable, owned, time-bound work.

Use STAR: show planning, SMART objectives, RACI-style clarity of ownership and a measurable outcome.

Real-world scenarios
“Two team members each think the other owns a critical task, and it's slipping.”+

Expected answer: Introduce a RACI so there's one Accountable owner, clarify responsibilities, reset the deadline and add a check-in.
